How do you baking homemade croutons from getting too hard when baking them?

I hate a hard crouton! Crunchy, crispy and buttery. But somes you seem to do the samething and Bam!! Hard as  a rock even warm!!! Why? How? Help please

try doing them in the frying pan with some butter...........toast both sides..........keep an eye on them as they will get hard too fast.
